A Subscriber’s Value Is Decided After the Signup

For a subscription or membership brand, winning a new customer is only the first step. What you earn depends on how long they stay, and every month brings a new chance for them to cancel. That makes the work different from a one-time purchase business: you need people to join, you need them to keep paying, and you need the ones who left to come back. Most subscription brands start with a Refer a Friend program, and that is a good start. It only covers the first moment, though. The progression below adds a program for each of the others: a Refer a Friend program to bring people in, a Welcome Offer to turn new sign-ups into paying subscribers, and renewal and win-back offers to keep and recover them. They all run on the same platform and the same subscriber data, so each one you add is mostly configuration, not a new project.

Stage 1: Refer a Friend — Bring In People Likely to Stay

If you run a subscription or membership, there’s a good chance Refer a Friend is already live. A referral carries extra weight in this model, because the friend isn’t deciding on one purchase. They’re deciding whether to commit to a recurring payment. Greenlight, a subscription-based service, found that referrals bring high-quality leads for exactly this reason: a friend who has tried the product helps a prospect get past the hesitation of signing up for a subscription (Greenlight case study). Three choices matter most for a subscription program:
  • Reward the first paid payment. Tie the reward to the friend becoming a paying subscriber, so you pay for subscribers who stick and not just sign-ups.
  • Pay advocates in subscription credit. Ollie, a fresh dog food subscription, rewards advocates with store credit toward their own subscription or future orders, which gives them one more reason to stay.
  • Put the ask where subscribers already are. Ollie added an Extole-powered content card to its app homepage, plus calls to action in the settings menu and the order customization portal. Those placements became the highest-performing share drivers in its program.
The results are worth planning around. Ollie’s referral program converts at 2.3x the industry average, and its shares and conversion rates have improved every year since it launched in 2021. It also tested its offer: its testing found that a 70% discount outperformed higher offers. Keeping the program fresh with limited-time offers, like a holiday reward burst, is a common next step. A web hosting company, for example, ran a Valentine’s Day burst with a higher-value reward than its standard offer.

Stage 2: Welcome Offer — Get More Out of the Offer You Already Run

You probably already have a way to welcome new subscribers, such as a free trial, an introductory price, or a first-box discount. A Welcome Offer doesn’t replace that. It adds a way to manage the incentive: a new visitor is prompted for their email address, a qualified first-time visitor sees a reward right away, and the reward is also sent to their inbox. Extole’s tracking checks that the offer goes to true first-time customers, so you aren’t discounting people who already subscribe. Even if you already run a welcome offer, Extole gives you more control over it:
  • Flexible reward options. Choose the reward that fits the offer, such as a coupon code, a gift card, a PayPal payout, or account credit (see the Rewards Overview), and change it without rebuilding the program.
  • Fast changes. Update an offer in My Extole and launch a limited-time version as a burst, so you can respond to a season or a slow week quickly.
  • Different offers for different visitors. Instead of relying on a promo code alone, target each offer by audience, by the domain a visitor lands on, or by data on their event, such as a campaign parameter. You also decide whether a visitor who arrives through a subscriber’s referral sees the friend experience or the welcome offer.
  • Rewards that depend on more than one event. Hold the reward until a sign-up is followed by a qualifying action, such as completing the first month, using reward rules. Extole tracks trial starts and first payments, including automatic billing sent by API, and can cancel a reward if the subscription is cancelled before the pending window ends.
A Welcome Offer runs on the same sign-up and first-payment events you already send Extole for referral, so adding it is configuration on data you already have.

Stage 3: Renewal Offers — Give Subscribers a Reason to Stay

Every renewal date is a decision point. An Offer program, also called Reward for Action, rewards existing customers for completing a specific action in a set time window. For a subscription brand, the action is whatever protects the relationship. A successful offer targets a well-defined group, gives a meaningful incentive, and runs for a limited time. Actions worth rewarding:
  • Renewing, or moving to an annual plan. Target subscribers on monthly plans or near a renewal date with a limited-time reward for committing longer. The offer email can send them straight to a subscription management page.
  • Upgrading or adding to the plan. Cross-selling is one of the standard outcomes for an Offer program, whether that’s a higher tier or an extra service.
  • Using the product. Actions like downloading the app or leaving a review mark a healthy, engaged customer, and rewarding them encourages the rest of your base to do the same.
  • A thank-you with no ask. A Customer Appreciation Program sends a reward as a simple thank-you, not in exchange for an action. It suits your longest-tenured subscribers.
To build the audience, use Audience Discovery to upload a list or choose a dynamic audience, then promote to it with the Email Audience tool. When a subscriber completes the action, they get a reward email. Extole can also pass earned rewards back to your systems by API or file, so your billing system can apply the credit. How to Set Up a Reward for Action Offer Program walks through the steps. It also helps to keep the relationship active between renewals. Greenlight, a subscription-based service, keeps its referral program fresh with limited-time offers, including a chance to win a major prize, so its younger customers stay excited to open the app and see what’s new (best referral program examples).

Stage 4: Win-Back Offers — Bring Lapsed Subscribers Back

A cancellation doesn’t have to be the end of the relationship. Someone who already knows your product is easier to win back than a stranger is to win over, and the same tools that keep subscribers can bring them back. Three ways to run a win-back:
  • A returning-customer Welcome Offer. Welcome Offer lists a returning customer offer among its use cases. It shows a lapsed subscriber a reason to come back as soon as they land on your site.
  • An Offer program aimed at lapsed subscribers. Upload a list of people who cancelled, using Upload and Email an Audience, and email them a limited-time reward for resubscribing. The reward goes out once they complete the action.
  • A nudge for lapsed advocates. Subscribers who referred friends before but have gone quiet are a ready audience. Extole’s best practices for lifecycle messaging include win-back offers for these advocates, share reminders for people who shared but haven’t yet converted a friend, and follow-ups for referred friends who started but didn’t finish.
Two habits keep win-back from costing more than it earns. Aim the offer at people who have actually left, not subscribers who are still active, and set an end date so the reward doesn’t become a standing discount. Subscribers who return through any of these can then be invited back into your referral program and into the renewal offers above.

The Full Picture

Each program adds a moment without touching the ones already running, and all of them use the sign-up, payment, and cancellation events you already send. If you’re only on Stage 1 today, the next conversation with your CSM is about which stage to add next. A Welcome Offer extends your reach, and renewal offers are the natural next step if keeping subscribers is the bigger priority.
